Imagine you are working in the finance team. You get a video call from your CEO. The face matches. The voice matches. Everything feels completely normal. Your CEO says there is an urgent payment that needs to go out today. You trust what you see and hear. So you process the transfer.

Later, you find out the CEO never made that call. The entire thing was fake, generated by artificial intelligence. You just sent $25 million to criminals.

A deepfake is a fake video or audio clip made using artificial intelligence. The AI studies real recordings of a person, then creates new footage or voice that looks and sounds exactly like them. The quality has gotten so good that most people cannot tell the difference.

To clone someone’s voice, an attacker only needs about 3 seconds of real audio. That could come from a YouTube video, a podcast, or even a recorded company meeting. For video deepfakes, a few photos or short clips from public sources are enough to get started.

The tools to do all of this are cheap, easy to find online, and require almost no technical skill.

How a Typical Attack Plays Out

Here is a real-world style scenario that security teams are seeing right now.

Step 1 – Research: The attacker does their homework first. They find out who handles payments in the finance team, who the CFO reports to, and when the CEO is traveling. They also find video and audio of the CEO from public sources.

Step 2 – Setup: A fake meeting invite lands in the CFO’s calendar. It looks like it came from the CEO’s office. The subject says something like “Urgent and confidential discussion.”

Step 3 – The Call: The CFO joins the call. The CEO’s cloned voice or deepfake video appears. The message sounds something like this:

“I am boarding my flight in 15 minutes. There is an important acquisition payment that must go out today. I am sending the bank details to your personal email. Please handle this before I land. Do not share this with anyone yet.”

Step 4 – Money Gone: The urgency feels real. The authority feels real. The CFO skips the normal approval steps to avoid slowing things down. The money is transferred and disappears within minutes.

This is exactly the pattern that played out in the Arup case and in several other incidents since then, including an attempted fraud targeting WPP in 2025 using a cloned CEO voice on a fake Teams call.

Why This Works So Well

These attacks are effective because they exploit something very basic in human behavior. When someone you trust and respect gives you a direct instruction, your first instinct is to comply, not to question.

Email scams trained people to look for spelling mistakes and suspicious sender addresses. But when you hear a familiar voice or see a familiar face on a video call, those mental checks switch off. Studies show that humans can only detect high-quality deepfakes about 24% of the time. That means 3 out of 4 people will be fooled.

More than 50% of cybersecurity professionals said their organization was targeted by a deepfake impersonation in 2025. And 77% of people who confirmed being targeted by a voice cloning scam ended up losing money.

Voice cloning is the most common right now because it is the easiest to pull off. But video deepfakes are catching up fast as the tools become more accessible.

What Most Companies Are Getting Wrong

The biggest mistake I see is that companies treat this as a technology problem and try to solve it with technology alone. But no firewall can stop a cloned voice call to your CFO’s mobile phone. No email filter catches a fake video meeting.

The real gap is in internal processes. Most organizations still work on a trust-first model. If a request comes from someone senior, people feel pressure to act quickly without questioning. That is exactly the gap these attackers are exploiting.

The fix is simpler than most people think. You need to build a habit of verifying any unusual request through a second, separate channel before acting on it. Always. No exceptions.

What You Can Actually Do to Protect Your Organization

Set up a verification rule for all payments: Any request for a wire transfer or financial movement must be confirmed through a second contact method. If the request comes on Teams, call back on a known mobile number before processing anything.

Create a codeword system: This is low-tech but very effective. Senior leaders and finance teams agree on a rotating secret phrase that must be included in any sensitive verbal or video request. If the phrase is missing, the request is flagged and held.

Check how much executive audio and video is publicly available: Keynote speeches, podcasts, webinars, and earnings calls are all free training material for attackers. You do not have to stop all public appearances, but your team should know this exposure exists.

Train your people with real examples: Generic phishing training is no longer enough. Finance teams, HR, and executive assistants need to actually hear what a cloned voice sounds like and see what a deepfake video looks like. The experience changes how people respond when it happens for real.

Flag anything that feels urgent and secret: These two words together are the biggest warning sign in any CEO fraud attempt. A real executive rarely needs you to skip approval steps and keep things off official systems. When a request comes with urgency and a request for secrecy, stop and verify before doing anything.

Yes, some detection tools exist. Platforms like Microsoft Teams and Zoom are adding real-time deepfake detection to their enterprise products. There are also standalone tools that analyze audio and video for signs of AI manipulation.

But I want to be honest here. Detection technology is in a constant race with generation technology, and right now generation is winning. Do not rely on tools alone. Use them as an extra layer, not your main defense.

The Indian government has recently updated the Information Technology Rules to cover AI-generated content like deepfakes. Platforms must label AI content clearly and remove illegal deepfakes quickly. After the Arup incident, their CIO said something that stuck with me. He said deepfake just means someone successfully pretended to be someone else. The technology sounds advanced, but the core attack is as old as con artistry itself. AI just made it much easier, much cheaper, and much harder to detect.

The companies that will hold up against this threat are not the ones with the biggest security budgets. They are the ones that trained their people to pause and verify before they act, no matter how convincing the request looks or sounds.
